The situation

Insurance is a business of long memories: legacy systems, regulation, distribution partners, actuarial logic and customer promises that were made decades ago. Strategy gets decided at the top. Then it has to travel through all of that.

The work sat in that gap — between an ambition that was clear on paper and an organisation that was built for a different era.

The knot

Programmes like these rarely fail on effort. They fail on unmade decisions: who owns what, which trade-offs are acceptable, what the organisation stops doing. Without those choices, every workstream optimises for itself and the whole thing produces activity instead of progress.

What the work involved

  • Translating strategic intent into an operating model the business could actually run
  • Structuring transformation programmes so that decisions, not status reports, became the unit of progress
  • Aligning business, operations, technology and communication across many stakeholders
  • Leading cross-functional teams — up to 47 people — through delivery
  • Keeping the economics visible when scope, pressure and politics pulled in other directions

What it taught us

Complexity is real. But a surprising amount of it is indecision wearing a lanyard.
